Your operation has a job for AI. Has anyone defined it properly?
Most leaders we speak to are somewhere between curious and quietly frustrated when it comes to AI. The curiosity is genuine and the frustration usually comes from having tried something like a pilot, a tool, a workflow automation and finding that six months later it hasn’t moved the needle.
The instinct is to blame the technology. In most cases, the technology wasn’t the problem. Nobody took responsibility for defining what success looked like before the project started. That reflects how AI has been sold. The pitch is almost always capability-led. Here is what it can do, here is the demo. What rarely gets asked is:
“What specific outcome does your operation need to improve, and how far short are you falling today?”
The job your operation is hiring for
Rather than asking what AI does, ask what job it is being hired to do. When you push past broad ambitions like "reduce manual work" or "speed things up" and talk to the people running operations day to day, the things that actually matter tend to cluster around three areas.
Visibility - knowing what is happening across the operation without having to chase it.
Exception handling - the things that fall outside normal flow and land on someone's desk because the process does not know what to do with them.
Knowledge resilience - the operation's ability to function when key people are absent, on leave, or they move on.
The gap is the brief
Take each of those three areas and score them twice. How important is this to your operation? And how satisfied are you with where things stand today?
The pattern is almost always the same. All three score high on importance and considerably lower on satisfaction. That gap is the brief. Not "we want to use AI", something far more precise: here is an outcome that matters enormously, here is how far short we are falling.
It also changes how you measure success. A pilot that improves visibility in a specific part of the operation by a defined amount is a meaningful result. A pilot that "uses AI to improve operations" is almost impossible to evaluate honestly.
What this looks like in practice
A regional public sector body needed to reduce inbound contact centre demand without sacrificing service quality. The knowledge existed, it lived in documents and experienced staff rather than at the point of need. A self-serve layer connected to a structured knowledge base changed that. The result was a measurable reduction in a specific category of inbound contact, not "we deployed AI."
A logistics and compliance operation needed to reduce the time between an error occurring and the right person resolving it. Technical error outputs were only interpretable by a small number of specialists, creating a bottleneck across every shift. AI translated those outputs into plain language with clear next steps, distributing specialist knowledge across the wider team and freeing experts for the exceptions that genuinely needed them.
A regulated professional services firm needed to maintain quality standards across high volumes of active cases without forcing a choice between speed and thoroughness. AI running alongside the workflow provided a reliable first pass, flagging the cases that warranted closer attention so human review could be applied where it mattered most.
Why generic tools fall short
Most off-the-shelf tools are built to work across a wide range of organisations. That is precisely what makes them commercially viable and precisely what limits their effectiveness against specific outcomes.
The outcomes that matter most tend to be the most specific to how a particular organisation works. They are embedded in years of process evolution, regulatory requirement, and institutional knowledge that a general purpose tool was not built around.
Start with the outcome
Before any tool is evaluated, three questions are worth answering precisely.
What outcome does your operation need to move?
How important is it?
How satisfied are you with where things stand today?
If you can answer those with specificity, the right technology becomes easier to identify and success criteria are built in from the start. AI will not solve a problem that has not been properly defined. For leaders who have done that work, the question stops being whether AI can help and starts being how quickly the right solution can be built.
